AI Skills Assessment for Employees: Build a Benchmarking Plan

Why Your Team's AI Skills Are a Blind Spot (And It Costs You)

You probably know that your accounting team uses spreadsheets differently than your marketing team. But do you know who on your staff can actually use ChatGPT to draft customer emails? Who understands how to structure a prompt for accurate data analysis? Who's just clicking around hoping something works?

Most managers don't. And that's expensive.

According to a 2025 McKinsey survey, 55% of organizations report that employee AI skills are a significant bottleneck to adoption. That means more than half of companies are trying to roll out AI tools without actually knowing if their teams can use them. Your marketing director might be generating keyword research with Claude while your junior copywriter is still manually building spreadsheets. You're leaving productivity and money on the table.

The real problem: AI skills aren't like Excel skills where you can just count certifications. Someone might be great at using ChatGPT for brainstorming but terrible at quality control. Another person might nail data analysis with AI tools but freeze when asked to integrate it into a business workflow. You need a framework that captures what people can actually DO, not just what training they've completed.

Start With a Simple Five-Level Competency Model

Don't overthink this. You need a way to rate where each person stands, and it should take five minutes per employee, not five hours.

Here's a framework that works:

  1. Level 1 (Aware): Knows AI tools exist, might have tried ChatGPT once. Can't independently use any tool for work.
  2. Level 2 (Beginner): Uses one or two AI tools regularly but needs guidance. Struggles with quality control and fact-checking.
  3. Level 3 (Intermediate): Independently uses multiple tools for their role. Understands when to use which tool and can verify outputs.
  4. Level 4 (Advanced): Integrates AI into workflows, mentors others, thinks strategically about where AI adds value.
  5. Level 5 (Expert): Builds custom AI workflows, understands limitations deeply, drives adoption across teams.

That's it. Five levels. No certifications required, no degrees, no tech jargon. Just: can they do the actual job better with AI?

The beauty here is you can apply this across any role. Your sales manager, your HR coordinator, your operations person—they all fit into this same framework. The specific tools they use will differ, but the competency level translates.

Run a Real Assessment: The 30-Minute Team Audit

You don't need a consultant or a fancy assessment tool. You need a conversation and maybe a quick test.

Here's how to do this in one day:

  1. Send a quick self-assessment form. Ask each team member three things: (1) Which AI tools have you used in the last month? (2) What work task did you use it for? (3) How often do you use AI in your role? Use a simple Google Form with multiple choice. Be specific. Instead of
